Consolidation of IT Infra Solutions for an MNC

Client:  An Engineering business with a presence in India, Europe and the Americas and a Consumer Products business with interests primarily in India and other parts of Asia and China.

Situation

An Engineering business with a presence in India, Europe, and the Americas and a Consumer Products business with interests primarily in India and other parts of Asia and China make up the $1.3 Bn MNC. The businesses had regular operational issues on the technology front – emails that did not work regularly, applications that were not accessible, security concerns on the network, etc. In addition, the hardware that hosted critical ERP and other applications was more than 8 years old and the application versions were outdated. The IT team was firefighting every day to ensure minimal outages/issues. In addition, the international business of Consumer had its own challenges as they were partially connected to the India network. The international sites of the engineering business were on its own network. The environment was very complex with 2 different businesses connected only by the Holding company. The company was dependent on the parent IT Company for some services like server hosting, email, Active Directory, etc. As these were critical services on the network, the IT company demanded a certain basic level of compliance with security policies.

Task

Rukanya Consulting was called in to assist and take the company away from firefighting to a more mature technology setup. Rukanya studied the environment, the issues, and the solutions that were provided in the past.

Action

Based on experience from other companies and discussions with the parent IT Company, it was able to lay down a roadmap to ensure that the IT infrastructure solutions that were being provided were secure and stabilized over a period. In the next phase, Rukanya was able to consolidate a plan for making the infrastructure and network environment current and fit for purpose and get the investments agreed upon.

Thereafter, a technology strategy vision and a plan were developed and agreed upon with the management and the company’s Board for implementation. This is a multi-year plan to bring the company up the technology value chain across all business functions.

Results

This is a multi-year transformation program for the business. While every area needs to be transformed, it was decided to prioritize and focus the efforts. So, Front-end Sales transformation across markets was taken as the priority for the consumer business, and for the engineering business, a case for SAP ERP upgrade and move to SAP RISE was put forth and agreed upon.

In parallel, the technology organization was also evaluated and a new structure and skillsets were agreed upon and actioned upon.
